How to run a supplier evaluation
A supplier evaluation scores suppliers regularly and measurably on criteria such as quality, delivery, cost, compliance and risk. The goal is not a report card but a decision: which suppliers to grow with, which to ask for improvement, and where to find alternatives.
Eight criteria and suggested weights
| Criterion | Weight | What is measured? |
|---|---|---|
| Quality | %20 | Rejection rate, quality certificates, corrective action time |
| Delivery performance | %20 | On-time in-full (OTIF), confirmation time |
| Price and total cost | %15 | Price vs market, payment terms, hidden costs |
| Flexibility and communication | %10 | Response to urgent requests and changes |
| Financial stability | %10 | Financial statements, payment behaviour |
| Compliance and documents | %10 | Legal documents, sanctions and reputation checks |
| Sustainability (ESG) | %5 | Environment, health and safety, working conditions |
| Risk and continuity | %10 | Alternative sources, capacity, continuity plan |
The weights are a starting point. For critical and single-source categories, raise the weight of risk and continuity; for standard items, price and delivery may come first.
Scores and classes
Approved supplier. Annual monitoring and shared improvement areas.
Conditional. Ask for an improvement plan with owners and dates.
At risk. Develop an alternative source and reduce volume.
Putting it to work in five steps
- Choose the scope. Start with suppliers that make up most of your spend and your critical items.
- Agree the scoring key. Agree with procurement, quality and the user team what 1, 3 and 5 mean for each criterion.
- Use data. Use measurable data such as on-time delivery, rejection rate and price gap; add impressions only as supporting information.
- Share the result with the supplier. Especially for classes C and D, put expectations, owners and dates in writing.
- Repeat regularly. At least once a year, every six months for critical suppliers, and right after a risk event.
Common mistakes
- Looking only at price: a cheap supplier that delivers late costs more in total.
- Giving everyone a 4: without a scoring key, the evaluation does not separate suppliers or drive decisions.
- Separating the evaluation from risk monitoring: the annual scorecard can look fine while financial distress or sanctions risk has already started.
Frequently asked questions
What are supplier evaluation criteria?
The most common criteria are quality, delivery performance, price and total cost, flexibility and communication, financial stability, compliance and documents, sustainability, and risk and continuity. The template comes with these eight; you can change the weights to suit your priorities.
How is the weighted score calculated?
Each criterion’s 1–5 score is multiplied by its weight, added up and converted to a 0–100 scale. For example, a supplier that scores 4 on every criterion gets 80.
Do I need to sign up to use the template?
No. The file is free and downloads without an email; it opens in Excel, Google Sheets and Numbers.
